If the process exists but regression testing is slow, you need automation skills. A senior consultant for three to six months to set up the approach, followed by a smaller ongoing team, is often the most cost-effective path for companies without QA today.

What senior QA experience should look like
- Has built a test strategy from scratch, not only executed someone else’s test cases.
- Can explain how they decide what not to test when time is short.
- Writes clear, reproducible bug reports developers act on.
- Understands your stack: web, mobile, APIs, data pipelines.
- Can set up or work within automation frameworks and CI.
- Talks about quality metrics that matter, such as escaped defects and release confidence, not just test case counts.
Certifications such as ISTQB show foundational knowledge; practical work samples and a trial task show more.
Full-time hire, consultant or outsourced team
Senior QA is not cheap. The US Bureau of Labor Statistics reports a median annual wage of $104,300 for software quality assurance analysts and testers in May 2025, before benefits.
- Full-time hire: best when you release constantly and QA knowledge of the product is valuable long term.
- Consultant: best for defining strategy, setting up automation and training the team, over a fixed period.
- Outsourced QA team: best for coverage across devices, regression cycles before releases, and variable workload.
A trial task that reveals real skill
- Give candidates access to a staging version of one feature.
- Ask for a short test plan: what they would test first and why.
- Ask them to find and report issues within two hours.
- Review the quality of reports, prioritisation and communication, not the number of bugs.
First 90 days for a new QA lead
- Map critical user journeys and the highest-risk areas.
- Define release criteria and a pre-release checklist.
- Set up bug tracking conventions and severity levels.
- Automate smoke tests for the most critical flows.
- Track escaped defects per release and share them with the team.
A hypothetical example: a SaaS company with eight developers contracts a senior QA consultant for four months to set up test strategy and API and smoke test automation, then uses a two-person outsourced QA team for regression and device testing before each release. Production incidents fall, and developers stop acting as the last line of defence.
