Here is what separates the two. Agencies that build a successful back office in India start with production work that has clear inputs and quality checks, keep strategy and client communication in the US, choose a structure that matches their size (dedicated staff through a partner long before their own entity), and invest in training and process documentation for the first three months. Agencies that struggle usually offshore their messiest work first and expect the new team to figure it out.
What to move first
Good first candidates are repeatable and checkable:
- Campaign builds and QA from an approved brief
- Reporting dashboards and monthly report assembly
- SEO production: technical audits, on-page updates, internal linking, content formatting
- Design resizing and ad creative variations from a master design
- Website updates, landing page builds and CMS work
- Tracking checks, tag audits and data hygiene
Keep in the US, at least initially: client relationships, strategy, budget decisions, crisis communication, and anything requiring judgment about a client’s brand voice until the offshore team has proven it.

Protect client data and your contracts
Your clients’ ad accounts, analytics and CRM data are the most sensitive thing you will share. Before anyone starts:
- Check client contracts for restrictions on subcontracting or offshore access.
- Use individual logins with role-based access, never shared credentials.
- Require MFA and company-managed devices or virtual desktops.
- Put confidentiality, IP assignment and data protection terms in writing with the partner and each team member.

The first 90 days decide it
- Weeks 1 to 2: Record how your US team does each task. Screen recordings and checklists beat long documents.
- Weeks 3 to 6: The new team does the work; a US lead reviews everything and gives specific feedback.
- Weeks 7 to 12: Move to sample-based review, track error rates and turnaround, and assign a team lead in India.
- Ongoing: A daily overlap window of two to three hours, a shared task board, and a weekly quality review.
A hypothetical example: a 25-person agency starts with two reporting specialists and one paid media builder. After three months, account managers get their evenings back, reports go out on time, and the agency adds an SEO production role. Strategy and client calls never moved.
Common reasons it fails
- Hiring for the cheapest rate rather than the right skills.
- No written process, so quality depends on guesswork.
- Treating the team as ticket-takers, without context on clients and goals.
- No senior owner in the US accountable for the offshore team’s success.
- Hiding the model from clients who later find out and feel misled.
